A cognition lab for relational intelligence

A living model of the people inside a decision.

Founded by John Wolf

The product

Judgment lineage is the product.

Traditional enterprise software stores records. Embassy is built to store the causal chain connecting context, reasoning, decision, and outcome. Records depreciate. Causal chains compound.

What Embassy does

Before the room decides, model the room.

Embassy is relational intelligence.

Relational intelligence is a clear map of the people around a decision: who holds real authority, formal or informal; who trusts whom; what each person wants, including what they have not said; and who knows what the others do not. Embassy builds that map, tests how a move will land with those people before it is made, and puts every reading in front of the person best placed to correct it.

You leave with the Strategic Coherence Brief: what is actually happening, who needs to speak to whom and in what order, and what should not yet be said.

The decisions it is built for

01 · The problem

What a company keeps from a decision, and what it loses within days.

Financial systems capture the transaction. The CRM captures the contact. Nothing captures the judgment, so every organization rebuilds it from scratch, every time.

What coherence does

Coherence moves money faster.

Capital waits on people. A raise, a sale or a succession stalls on whoever was never mapped: the director who agreed in the room and not afterwards, the partner waiting to be asked. Seen early, they stop being the delay.

Kept

The signed document. The transaction record. The cap table entry. The name of the person hired.

The surface of the decision survives. It is the part any system already holds.

Lost within days · 01

Who was actually aligned, and who merely acquiesced.

Lost within days · 02

The reservation nobody voiced.

The reasoning behind a consequential decision is rarely written down, because there has been no practical way to hold it. It lives in a few people's memory, and it leaves when they do. Embassy's work begins there.

The cost

None of these is an information failure. Each is a failure to see the human layer clearly enough, early enough.

70–90%of mergers and acquisitions fail to create value, against more than $2 trillion spent each year.Christensen et al., Harvard Business Review
50–70%of executives fail within eighteen months of taking a role, hired from outside or promoted from within.Corporate Executive Board / Gartner
89%of hiring failures trace to temperament, coachability and interpersonal fit. Eleven percent to skill.Leadership IQ, 20,000 hires

02 · The engagement

What an engagement is.

Today, Embassy is advisory work, led by its founder. A first engagement is usually built around one live decision. The work has three parts.

01 · The model

A model of the people inside the decision.

Not a list of names and titles, but what is true about the relational system around them. Who holds formal authority and who holds the informal kind. What each person has declared they want, and what they appear to want.

02 · The question

What happens to this human system if we do it?

Not only what should we do. What happens if we announce on Monday. What happens if the founder communicates it, and what happens if the incoming chief executive does instead. Who resists. Where trust breaks. Which sequence lands.

03 · The room

Every reading is put in front of the person best placed to correct it.

Every reading is a claim about people, and claims about people can be wrong. Embassy works them through with the people whose decision it is. Human judgment determines the move.

03 · In practice

Three decisions, instrumented.

What was hidden, what shifted, and what could be observed afterwards.

H. C.

Family-owned retail · $210M revenue · Leadership transition

Situation

Senior operator leading a second-generation family retail business while evaluating succession, ownership and long-term strategic direction.

Hidden variable

His leadership had already evolved into ownership, but his identity remained organized around service to the founder rather than authorship of the enterprise he had helped build.

Strategic shift

Reframed the question from optimizing the existing business to evaluating ownership structures, strategic buyers, and a future defined by agency rather than obligation.

What changed

A coherent framework for succession, ownership and long-term value creation replaced reactive operational thinking.

Enterprise AI · Founder positioning

Situation

Founder preparing to commercialize an enterprise AI platform while struggling to articulate the company's deeper strategic position to investors, customers and partners.

Hidden variable

The greatest constraint was not product, fundraising or commercialization. It was that the founder herself had not yet fully recognized the strategic asset she had already built.

Strategic shift

Embassy reorganized the founder's understanding of the company, allowing her to communicate from a position of coherence rather than persuasion.

What happened

Investor conversations changed immediately, culminating in a $1M strategic investment offer and a clearer framework for evaluating future capital, partnerships and direction.

A. C.

Multi-generational family enterprise · Succession · Institutional positioning

Situation

Second-generation principal at a multi-billion-dollar family enterprise, coordinating succession, governance and the design of a new family-office platform, unable to articulate what the firm actually offers families at scale.

Hidden variable

He had already stopped operating as a wealth manager and started operating as a steward, but was still describing the work in the old language, which is why the offering would not resolve.

Strategic shift

Embassy named the role he had already stepped into and mapped the enterprise across the four systems he was already holding, allowing him to describe the platform as institutional culture rather than product.

What changed

A clear positioning for the billion-dollar family offering, a defensible succession architecture inside the enterprise, and a language for the work that both generations and outside partners could hear.

A workbench in which the living relational model persists between decisions, the simulation can be run again as the situation moves, and the record of every decision stays whole.

The Embassy workbench: a case field for a leadership transition, with source, interpretation, human judgment, expression and movement

One decision, held whole

A case carries its sources, the interpretations put on them, the human judgment that narrowed them, what was expressed, and what moved.

Screens from a synthetic demonstration case. No client material.

Claim provenance: how a claim changed from source passages through hypothesis and alternative readings

How a claim changed

From the source passage, through the model's first reading and the counter-readings put against it, to what a person accepted, rejected or narrowed.

Human narrowing: the model's language held as premature beside the human-authored narrowing carried forward

The human correction, kept

The model's language is held as premature. The narrowing a person authored is what travels. The record shows both, side by side, with the date.

Before anything leaves this case: what the model will receive, what remains local, storage disabled

Before anything leaves

What the model will receive, what remains local, and that storage is disabled, shown before a single passage is sent.

John Wolf.

Twenty years operating where billion-dollar outcomes depended on human judgment, across private capital, family offices and the fine art market. Built and applied relational intelligence across capital formation, leadership, transactions and organizational change. Embassy is the software expression of that work.
